If you want to know how to make a couch more comfortable, start by figuring out what is actually wrong. A sofa that feels too hard usually needs time, kneading and a topper. One that feels too soft or saggy usually needs support underneath the cushions, not more padding on top. And a sofa that feels awkward (feet dangling, back unsupported, knees hanging off the front) usually needs pillows, an ottoman or a different seat depth. Here is the fix list, from free tweaks to knowing when to replace it.
First, diagnose the problem
Sit the way you normally do for ten minutes, then match what you feel.
| What you feel | Likely cause | Try first |
|---|---|---|
| Seat is hard, like a bench | New high-density foam not broken in | Use it daily, knead and rotate cushions, add a topper |
| You sink and roll toward the middle | Flattened cushion fill or tired springs or webbing | Rotate cushions, add a board under them, check the deck |
| Lower back aches after an hour | Seat too deep or back cushions too soft | Lumbar pillow behind the small of your back |
| Feet do not reach the floor | Seat too high or too deep for your height | Ottoman or footrest, firm back pillow |
| Knees stick up, hard to get out | Seat too low for your height | Firmer seat insert, or a higher seat next time |
How to make a couch more comfortable when it feels too firm
New high-density foam is often firm at first because it is built to hold its shape. Castlery says most new sofas take roughly two to eight weeks of regular use to settle in, and that a sofa still overly hard after several months may have a cushion construction issue rather than a break-in issue (source: Castlery, How Do I Make My Couch More Comfortable?).
To speed up the break-in:
- Use every seat. If everyone sits in the same corner, that cushion softens and the rest stay stiff.
- Knead the cushions. Press and squeeze the seat and back cushions by hand, including corners that rarely get sat on.
- Rotate and flip weekly. Swap positions and flip reversible cushions so they wear evenly.
- Leather needs use. Leather softens as it flexes. Use it often and condition it occasionally.
If you do not want to wait, a sofa topper (a thin quilted or foam pad that sits on the seat) is the fastest way to add a softer layer without changing anything underneath. Measure the seat first so it does not hang over the front.
Sagging couch fix: firm up sofa cushions and the deck
Sagging comes from two places: the cushions themselves, or the support system under them. Pull the seat cushions off and look before you buy anything.
Check the springs or webbing
Press down on the bare deck with your hand. Sinuous (zigzag) springs should spring back evenly; webbing straps should feel taut. A spring popped loose from its clip, a snapped strap or a cracking frame is a job for an upholsterer.
Add a board under the cushions
For a deck that has softened but is not broken, a common fix is a piece of plywood cut slightly smaller than the seat area, set on the deck under the cushions. It spreads your weight and stops the middle from dipping. Sand the edges and keep it thin enough that the seat height does not rise more than you want.
Rotate, restuff or replace the inserts
- Plump feather or down cushions daily. Feather fill compresses with use and needs fluffing to recover loft.
- Add batting. If the cover zips open, wrapping the foam core in a layer of polyester batting fills out a cover that has gone loose.
- Replace the foam. When the fill has flattened for good, new high-density foam inserts cut to your cushion size bring back support for far less than a new sofa.
Add support where your body needs it
Comfort is often about posture, not plushness.
Lumbar and throw pillows
A firm rectangular pillow behind the small of your back fills the gap that a deep seat leaves. The Benzara Hez lumbar throw pillow is a 24 by 16 inch rectangle with a full fill the listing says maintains its shape. Square pillows behind your shoulders also make a deep seat feel shallower.
An ottoman or footrest
Putting your feet up takes pressure off your lower back and helps shorter people who cannot reach the floor. Pick one close to your sofa’s seat height so your legs stay level. The Rove Concepts Nuvo Ottoman is 29.5 inches square and 16.9 inches high, with two layers of foam topped with feather cotton. The Rove Concepts Berlin Ottoman is 39.4 inches square and 16.6 inches high. On a tighter budget, the HomeRoots 51 inch corduroy ottoman is 17.75 inches high with high-density foam padding and a listed 400 lb capacity.
Throws
A folded throw on the seat adds a soft surface layer on cool leather or a scratchy fabric. The Benzara Tela throw blanket set includes three 60 by 50 inch chenille throws that the listing says are machine washable.
Seat depth fixes for short and tall people
A seat that is too deep for your legs can make a good sofa feel wrong. If your knees do not reach the front edge, add back pillows until they do, and use an ottoman to support your feet. If you are tall and the seat feels too shallow, remove some back pillows, sit with a footrest to extend your legs, or plan for a deeper seat when you replace it. Our sofa depth guide explains how to measure your own number at home.
When it is time to replace the sofa
Replace rather than repair when the frame is cracked or wobbly, multiple springs are broken, the foam and the cover both need replacing, or the seat dimensions simply do not fit your body. When you shop, compare listed seat depth, seat height and cushion construction.

Frequently asked questions
How do I make my couch more comfortable without buying a new one?
Break in firm cushions with daily use, kneading and weekly rotation, add a topper for softness, put a board under sagging seat cushions, and add a lumbar pillow and an ottoman so your back and feet are supported.
How do I firm up sofa cushions?
Wrap the foam core in polyester batting if the cover has gone loose, or replace the insert with new high-density foam cut to size. For a soft deck, a thin plywood board under the cushions adds firmness to the whole seat.
What is the best sagging couch fix?
Remove the cushions and check the deck. If springs or webbing are broken, have an upholsterer repair them. If the deck is intact but soft, a plywood board under the cushions plus rotated or refilled cushions usually fixes the dip.
